Debit Memo

What is a debit memo?

A debit memo is a document issued to increase the amount a client owes, typically for additional services rendered, expenses incurred, or corrections to under-billed amounts. For professional service firms, debit memos formalize additional charges that arise after the original invoice, ensuring proper records and client communication. They should clearly explain the additional charge and reference any related original invoices or agreements.

Key characteristics

  • Increases the amount the client owes on account

  • Documents the reason for the additional charge

  • References related invoices or agreements

  • Creates a proper accounting entry for additional revenue

  • Should be communicated to the client before or with the issuance

  • Requires clear documentation and approval

Why it matters for professional service firms

Debit memos capture revenue that might otherwise be lost. When the scope expands, expenses exceed estimates, or original billing missed items, debit memos recover the additional amounts owed. Without a formal process, these charges often go unbilled because they are awkward to raise after the fact. Debit memos professionalize the process: they document what was delivered, why it exceeds the original scope, and what is owed. Professional service firms that use debit memos systematically capture revenue that informal processes lose.

Real-world example

Daniel's firm rarely billed for scope additions because it felt awkward to go back to clients. Analysis estimated $95K in unbilled scope expansion annually. New process: project managers document scope additions in real time using debit memo format, review with the client immediately, and issue a formal debit memo with the next invoice. Clear documentation made conversations easier: This is what we agreed, this is what we delivered, additionally, here is the charge. First year debit memos totaled $78K, recovering most of previously lost revenue. Client pushback was minimal because documentation was clear and timely.
